Fotballprogresjon Norge

From a plateau to more than $20,000 freed up in 90 days, and a system that keeps delivering.

FPN is Scandinavia's leading provider of personal training and player development for footballers.

In 2025, FPN had more customers than ever. Yet revenue barely grew from the year before, and profit was lower. Growth had stalled. Where was the money going, and how could it be fixed?

Danny Sannes

“We had more customers than ever, but felt stuck on a plateau. Revenue had started to flatten out, and we didn't know which levers to pull to take FPN to the next level.

Jacob came to us with a plan built 100% on our own data, and in just 90 days we freed up more than $20,000 in cash flow. He has built a machine that outperforms anything we've tried before, and it means every player who walks through the door gets an even better experience with us.

The systems he has set up let us look ahead with real optimism about how big FPN can become.

We're incredibly happy working with Jacob and recommend him in the strongest possible terms.”

The challenge

Fotballprogresjon Norge is in a class of its own when it comes to personal training sessions and events for young footballers.

Even though their customer base had grown in recent years to several hundred active customers a month, they had hit a plateau.

Revenue had flattened out and profit was heading the wrong way, even though they delivered a top-quality service and their customers were happy. If FPN was going to grow, they had to find out what was happening behind the scenes.

FPN had collected all the raw data from recent years impressively well, but they didn't know how to read it, or what to do with it.

What they did know was that if they carried on as before, they would never get off the hamster wheel, and they would always be exposed to unexpected and ever-rising costs.

Working together

Like many good businesses, FPN had received countless offers of “help to grow” since they started in 2007, and they were naturally skeptical. They had neither the time nor the capacity for yet another project.

But when I, a former FPN customer who works in professional sport every day and knows what the industry needs, presented a tailored plan based on their own numbers, that was enough for them to give it a chance.

The diagnosis

So at the end of January 2026 we started working together. I did an in-depth analysis of the numbers and carried out a series of interviews and surveys with customers from different segments.

The diagnosis turned up a lot of interesting findings, including:

  • Key financials
  • What sets a top 20% customer apart from a bottom 20% customer
  • When customers drop off, and why
  • Activation points: which actions go together with the highest value and the lowest drop-off?

Based on the findings, I presented the initiatives most likely to have the biggest impact.

The 90-day profit sprint

The initiatives we implemented during the sprint:

  1. Built a tailored 90-day onboarding for new players.
  2. Launched weekly newsletters, which quickly became a hit with FPN's customers.
  3. Created segmented reactivation campaigns for former customers.
  4. Launched a premium campaign for the very best customers.
  5. Set up a customer journey that naturally encourages customers to buy more often and over a longer period.
  6. Built a dashboard that keeps FPN continuously updated on how the initiatives affect their key financials.

The result, and the road ahead

The result has been very positive. In just 90 days we freed up more than $20,000 in net free cash flow, and we expect more than $100,000 in additional profit over the next 12 months.

The systems are already in place and will keep delivering growing profit year after year.

This lets FPN keep strong profitability while investing more in growth than its competitors and winning a larger share of the market.

90 days is enough to prove that something works, but the real value is created over time, as the systems are refined, drop-off falls and growth accelerates.

Now FPN can relax and look ahead, and the dream of building something truly big is within reach. That's why it was a natural choice for both sides to sign a longer partnership once the 90 days were over.

After the sprint

The partnership continues

The sprint wrapped up in spring 2026. FPN chose to keep working together, and since then I've built the systems that drive growth in the background:

  • Automated onboarding — every new customer gets a welcome and personal follow-up without anyone at FPN having to remember it. Customers who get off to a good start end up worth several times more.

  • Key figures dashboard — every month the owner sees how many customers come in, stay and drop off, and what that means in revenue.

  • Drop-off alerts — flags customers who are about to drop off while they can still be won back.

  • Delivery system for the premium product — the system that lets FPN sell more spots at $2,500 without extra admin.
